How to Deal with a Tumbling Project

You or your department may have an incredible project history with stellar achievements. However this does not mean that every project will succeed. Sometimes things simply do not work. Here is my take on how to deal with a tumbling project.

If you have read my previous articles, it will be no surprise to you to see that my first action is communication. Start with and go on with open communication. During any project, having your communications channels open is a must. Whether it is about carrying on a simple task, whether it is about deciding on the next action or whether it is delivering bad news, it is always easier when you have open communications. A project may also be tumbling just because the lack of communications and you may even have the chance to put everything back on track again.

With open communications, I really mean being open, up to the point of being the tough guy. When something goes wrong, many people, fearing to take the blame or be the one who blows the whistle, take cover. I want people to stand up, admit they did something wrong and accept the responsibility rather than crying like kindergarten children (to be frank, I believe that the people who do hide have not grown up despite their age). I want people to stand up and say that the department X have not completed the task. That simple, that open.

Sometimes projects seem to go smoothly when they are not.There are warning signs which are easily ignored, such as increasing levels of stress, simple tasks taking longer than they should etc.. As soon as you spot these signs, step in and communicate with people. A little discussion on the issues may reveal a small roadblock but they may also reveal that the project is not moving as intended. In any case, you will get a grasp on things6

Speaking about people, we cannot go on without discussing the politics. There are the project items, costs, materials and there are the people and the politics. If there is something wrong with the IT guy, if somebody is trying make things harder or the tension is rising between the project members, you can suspect conflicting political views. You always have to keep an eye on the people and their politics, of course not with them.

When you spot signs and see that things are likely to go wrong, you have to prepare alternatives and exit plans. Consider your alternatives by thinking about the project outcomes. What does the project want to achieve as the end result? Is the project about implementing a customer relationship management (CRM) application and things are going downhill? What about considering an online alternative?

The exit plans are where you wear your life jacket and abandon the ship. When a captain orders to abandon the ship, he does not do it arbitrarily. He means that he is sure that the crewmembers have done their best to keep the vessel afloat and there is nothing left to do. The same goes with the projects. Have your evaluation times and evaluation points and involve the project members and stakeholders in the evaluations. If the evaluations warrant that the project is going downhill and it is everybody’s best interest to stop it, then do it and avoid future losses (and any other unpleasant situations).

Don’t be afraid to pull the plug when the time comes. People do not want to be the one who puts an end to things. They think that it will look bad, it will stick the failure on themselves and, of course the decision will put the responsibility on them. If the time comes when the project is not going forward and has become a resource drainer, have the courage to pull the plug to avoid wasting future resources.

If you decide to stop the project, look what you can salvage. Is it an investment, a product, a by-product, a business process? Anything that you can put into future use can be salvaged. Having a project failed does not mean that it is 100% bad. It means that there are a lot of things learned and a lot of things that can be further used.

We have a tendency to walk away when something fails – it may be a project or a relationship. We need to resist this feeling and analyze what really has happened. Before you put the end mark on your project, talk with the project members when their memories are fresh and try to surface what really caused the project to fail. In almost all cases the things learned from one failed project saves many future projects. Don’t forget, experience is the most expensive thing in the world.

Project Zero – Will Google Wipe Out Bugs?

The April 2014 uncovering of Heartbleed marked the discovery of one of the most serious zero-day vulnerabilities found in Internet history. Before the general public was made aware of the Heartbleed bug, the risks had been analyzed, and fixes were released the same day of the announcement. A team of engineers at Google decided to concentrate on finding security risks like Heartbleed before they can be exploited. Google announced the official formation of a dedicated team of detectives in July 2014, and Project Zero was born.

The Project Zero goal is to “significantly reduce the number of people harmed by targeted attacks.”  The team is dedicated to researching, finding and reporting large numbers of vulnerabilities to improve Internet security. The tenets of Project Zero and updates on its work are on Google’s Project Zero blog, part of the team’s assertion that their work will be transparent. Will this team of the best bug detectives Google can find wipe out zero-day bugs?  They are on the right track, but face unfavorable odds.

How Project Zero Can Make the Internet More Secure

Google is off to a great start in the quest to squash bugs like Heartbleed. The pledges of Project Zero are exactly what should come from a team that’s serious about security, including:

  • Assembling a team of top Internet security analysts who will spend 100 percent of their time working on Project Zero
  • Pledging that their work will be transparent
  • Notifying the affected parties only, no third-party vendors

Google’s announcement of Project Zero’s formation included the statement that they are forming a team of the top security researchers. Chris Evans, the team leader, made the team announcement and created the Project Zero blog to establish the team’s goals as well as to provide updates and discoveries he thinks will be informative to the Internet security crowd. Evans called himself a “Research Herder” in the initial post, and made sure to mention that the team will be adding talent.

Who Is Onboard

The top minds in Internet security and hacking alike came on board, some from inside Google. In fact, Google’s policy has always been to pay hackers who bring data vulnerabilities to their attention through their Vulnerability Reward Program. The hacker who reverse-engineered the Sony PlayStation 3 was sued by Sony, but was one of the first members announced by Google for the Project Zero team. The team also includes long-time Google researchers who did not previously devote 100 percent of their time to vulnerability research, but will now. The group has already contributed to an Apple bug fix.

Accessible Information 

Project Zero’s work is supposed to be transparent. They have promised that every issue they discover will be reported in an external database accessible to anyone.  The database location was included in the Project Zero announcement. Fifty-five issues are currently listed. Google does assert that their work will only become known once the software vendor who is affected has been notified and a patch is available. In other words, just as with Heartbleed, the general public will not be informed until a bug fix is in place in order to prevent exploitation.

The team also asserts that they will not notify any third-party vendors. In the least favorable third-party scenarios, a third party will buy information about software vulnerabilities from a hacker in order to exploit the flaws or to force payment from the software company. Many companies do pay “bug bounties,” but in less-ethical situations, much more money is demanded. There are also legitimate businesses that search for bugs and sell their results. These vendors find vulnerabilities that can create security risks for large corporations and sell the findings to the corporations. However, these businesses do not provide transparency, so their results are not as helpful to the general public as the open information that will be provided by Project Zero could be.

By hiring the best researchers, providing transparency, working ethically, and keeping information about major security risks secure until a fix is available, it seems Google should be able to eliminate the possibility of another Heartbleed. However, Project Zero faces many hurdles on the way to achieving a goal that may not be realistic.

Why Project Zero Can’t Eliminate Bugs

Google has the power to attract the best and brightest in the engineering world, but the lure of working at Google will always be up against the lure of money to be made exploiting vulnerabilities. The idea of completely wiping out security risks like Heartbleed through a dedicated team of top researchers is inspiring, but the power of being able to exploit security flaws that will touch millions of people is more exciting to some hackers.

Others Have Tried

The uphill battle is already evident in the existence of a number of legitimate businesses who have been selling their research for years. Their existence has not put a stop to Internet security breaches, and no amount of research can stop every error in programming that allows security breaches to occur.

Reporting Practices Don’t Remove Vulnerability 

The team will not publically report any bugs until a patch is available, but by then many vulnerable users could have their data accessed. For instance, if Project Zero finds a bug in a popular mobile app, it may take weeks until a patch is available and the announcement is made publically to users of that mobile app. During those weeks, users are unaware that they are at risk. If they had been told immediately, those users would have had the option to uninstall the mobile app until the problem is fixed.

Even if Project Zero detects the next Heartbleed, millions could have their secure data accessed until the flaw is made known. However, Project Zero is at least on track to keep these vulnerabilities from continuing, and their willingness to share all information allows developers to learn ways to prevent bugs that lead to zero-day vulnerabilities.

Reduction in Exploitation

Project Zero cannot put a stop to all Internet security risks, but with their talent and resources the team can certainly make a difference in research and discoveries. Chris Evans announced that Project Zero’s objective is to significantly reduce the number of people harmed by criminal or state-sponsored exploitation of software bugs. In only a few months, the team has begun to tackle several security risks. Perhaps they have not yet found the next Heartbleed, but Project Zero seems to be a worthwhile endeavor.

Project Management: Cost Is Not the Only Success Factor

The first paragraph of any project management introduction defines the project’s success with the balance of scope, time and cost. In an ideal world that is the case, but we all know that the balance is skewed in favor of the cost in the field. For the past years’ of economic downturn and the price wars make this definition somewhat “an ideal”; to keep things in budget, scope and time are compromised.

Today, we are faced with a situation where the pressure is to stay within the budget. Then the next question is if we can consider a project successful given that budget is not exceeded but customer’s requirements are not met? Today we are living in such a world: the well-thought, carefully planned, produced and rolled out projects are gone. Now we have well-thought, average planned, quickly produced and rolled out projects, fixed later with patches. Some never succeed in meeting expectations, some succeed later in time.

I do not argue that the budget constraint should be disregarded. Instead, I believe that having a strict control on the budget makes people to find more economic outcomes. Often there are more than one way to accomplish a task, and one may be more cost-effective than the other. The pressure on the cost effectiveness may further trigger the overall innovation with the project team. But this pressure should be up to the point where good work is not valued less than lower costs. If the balance is broken, things may turn out to be where the project team is not able to deliver their best results, lose their motivation and finally have an outcome of an inferior quality.

What is observed in organizations where the projects are carried out in a financial scrutiny, is without any exception, is less than mediocre project outcomes. Looking deeper, it is almost always the case that project management best practices or company’s project  management methodologies are left behind under the financial pressures.

There is reason for the pressure: financial data is easier to follow and scrutinize. At least, it is easy to track the invoices or watch a spreadsheet. But when it comes to watching the changed/evolved requirements throughout the course of the project and the best practices/methodologies things are different. Following a best practice does not have an immediate price tag on it. Speaking strictly in math terms, controlling costs in the short run means controlled costs in the long run. However, the true effects of the best practices approach can only be seen in the long run. And they are not so easily quantifiable as the former, short-run case.

On the other hand, there are times where focusing only on one constraint is what should be done. Consider the case where you have developed a gaming console and want it on the shelves before the holiday season. This is when you will focus on the deadline more and leave the other two factors behind: if you can fill the shelves on time with a working console, you can iron out the software related glitches later. Perhaps, you may even consider losing even more money with an expectation of more financial gains in the coming months. In this particular case, the competitive advantage that will be gained by emphasizing the time factor more outweighs all the benefits that is lost by emphasizing the cost and the scope less.

The problem is where the senior management creates a culture where only one part of the project management – cost – is focused and the others disregarded. Such a culture will result in demotivated project teams, delivering results just for the sake of delivering them, with no thought on purpose and quality. At the bottom line the money is spent to achieve a goal. If the goal is compromised, there is no point in spending less money.

The question is: how do you make the senior management support and follow this perspective?
